AI Workflow Automation

The ROI of automation is: (time saved per week × your hourly value) vs. (time to build it + cost to run it). Most people automate the wrong thing first and get discouraged. High-value targets for AI workflow automation: - Inbox triage: classify emails by type, draft responses for common queries, flag important ones - Report generation: pull data from a spreadsheet or CRM, send a formatted summary email every Monday morning - Content repurposing: take a blog post and automatically generate 5 social media posts - Lead qualification: when a form is filled, use AI to score the lead and route it to the right person - Meeting notes: transcribe a Zoom call and extract action items into a task manager Low-value targets (don't start here): - Tasks you do once a month -- the setup time exceeds the savings for a year - Anything that requires judgment you can't define clearly -- AI handles rule-based decisions well, fuzzy decisions poorly - Tasks that take 30 seconds manually -- the overhead of the automation tool often exceeds this Pick one high-frequency, clearly-defined task. That's your first automation.

Zapier: Easiest to use. Best for connecting popular apps (Gmail, Slack, Notion, Google Sheets, HubSpot, Salesforce, Airtable). The free tier allows 5 Zaps and 100 tasks/month. Paid starts at $20/mo. The UI walks you through trigger → action without code. Make (formerly Integromat): More powerful than Zapier, significantly cheaper. Handles complex multi-step scenarios and branching logic better. Steeper learning curve. Free tier: 1,000 operations/month. The visual scenario builder is genuinely excellent once you learn it. n8n: Open source, self-hostable, free if you run it on your own server. Has a steep setup cost but zero per-operation fees after that. Best if you're technical and have volume that would make Zapier/Make expensive. Microsoft Power Automate: If your organization is on Microsoft 365, this is already included in your subscription. Built-in connectors to all Microsoft products plus 400+ third-party apps. Often overlooked because people don't know they have it. Rule of thumb: start with Zapier for speed. Switch to Make if your automations get complex or costs get high. Move to n8n if you're building serious volume.

Every automation has three parts: trigger, action, and condition. Trigger: what starts the automation. Examples: a new email arrives, a form is submitted, a row is added to a spreadsheet, it's 9:00am on Monday. Condition (optional): a filter. "Only proceed if the email is from a domain I don't recognize" or "only if the form says 'Enterprise' in the company size field." Action: what happens. Send a Slack message. Add a row to Airtable. Call the OpenAI API and insert the response into a Google Doc. Send a reply email. Write this out explicitly before touching any automation tool: WHEN [this happens] IF [this condition is true] THEN [do this] Example: WHEN a new email arrives in the 'customer support' label / IF the email is from an address not in my contacts / THEN call GPT-4 with the email text, ask it to classify the issue type and draft a response, send me the draft in Slack with one-click approval buttons. This mapping step prevents you from getting 80% through a build and realizing you need data that doesn't exist yet.

In Zapier: 1. Create Zap → Choose trigger app → Choose trigger event → Connect your account → Test trigger (pulls real recent data) 2. Add action → Choose action app → Map fields from trigger data → Test action 3. For AI steps: add the "OpenAI" action → choose "Send prompt" → write the prompt using variables from earlier steps → test In Make: 1. Create scenario → Add module (trigger) → Click + to add action module → Map data between modules 2. For AI steps: use the OpenAI or Anthropic module → wire in your prompt with mapped variables 3. Use the "Run once" button to test with real data before turning on Critical rule: test with real data at every step before adding the next one. Don't build 5 steps and then test. You won't know which step failed. When the AI step fails: 95% of AI action failures are prompt issues, not connection issues. The API connected fine -- the prompt returned something unexpected. Log the raw API response to see what you're actually getting.

Automation prompts are different from chat prompts in one critical way: the output must be machine-parseable, not human-readable. Bad automation prompt: "Read this email and tell me what you think." Good automation prompt: "Classify the following customer support email into exactly one of these categories: billing, technical, shipping, refund, other. Reply with only the category name, no other text. Email: {{email_body}}" Why this matters: If your automation expects the AI to return "billing" and instead gets "I'd classify this as a billing inquiry," the downstream step that routes based on the category will fail or route incorrectly. Principles for automation prompts: 1. Define the exact output format -- "respond with JSON" or "respond with only the word" or "respond with a numbered list" 2. Give examples -- "Example input: [X]. Example output: [Y]." 3. Include failure handling -- "If you cannot determine the category, respond with 'unknown'" 4. Keep prompts stateless -- each call should be self-contained, no reference to previous conversations For complex outputs, use JSON: "Respond with valid JSON only, no markdown, no code block fences. Format: {"category": "...", "priority": "high|medium|low", "draft_reply": "..."}"

Automations break. Apps change their APIs. Data formats change. Accounts expire. The automation that worked for 3 months will silently fail one day. Set up monitoring: - In Zapier: Task History shows every automation run and whether it succeeded. Check it weekly until you trust the automation. - In Make: Execution history with full input/output logs. Set up a scenario to notify you on errors. - Add a "heartbeat" check: if your automation should run daily and you haven't heard from it in 2 days, send yourself an alert. Measure actual ROI monthly: How many times did it run? How long does the manual version take? At your hourly value, what was the automation worth this month? Maintain quarterly: Log into your automation platform and review every active automation. Check: Is the trigger account still connected? Did the app update its API? Is the AI prompt still returning the expected format? The most common failure modes: OAuth token expired (reconnect the app), API key rotated (update the key), app added a required field (update the automation), AI model updated and output format changed (test and adjust prompt).

After 60 days, look at your automation run history and answer honestly: Which automations ran most often? → These are your highest-value ones. Invest in making them more robust (error handling, edge case coverage, logging). Which automations you built are you actually using? → Some automations get built, work correctly, and never get used because the workflow changed or the use case wasn't as frequent as expected. Delete them -- complexity is a cost. Where are you still doing something manually that looks like what your automation already does? → Clone the working automation, adjust for the new use case. Common second-tier automations after the first one works: - Daily digest: summarize everything that happened across your tools in the last 24 hours - Auto-tagging: classify and tag incoming items (emails, tasks, support tickets) without touching them - Draft machine: for any incoming request, generate a draft response and put it in a staging area for you to review and send - Data sync: keep two systems that don't natively sync (CRM + spreadsheet, etc.) in agreement The goal is not to automate everything. The goal is to eliminate the work that doesn't require your judgment.
